What still needs a person in CRE investing
Ask most people in commercial real estate whether AI can do this work and the answer is no. At the level the work usually gets described, they are right. Sourcing, diligence, property management, asset management, sale: each one has a moment where a person has to decide, and that moment makes the whole stage look human.
That is not the level the work actually happens at. Cut it finer and you get 151 activities, and 81 of them need no person. This is that list, from the first look at a deal to the sale and the distribution that follows it. Each activity says what AI can do in it, what automation can do, and where a person is still required. It leaves out the fund itself, its strategy, capital raising, investor reporting and fund accounting, and ground-up development. Inspections, repairs, and other work contractors do on site are theirs rather than the firm's, and are not counted.
How the work divides
- AIIn 95 of 151 activities
- Interprets unstructured material, drafts language, and produces the estimates and comparisons that carry a range.
- AutomationIn 104 of 151 activities
- Executes defined workflows, where the same input always produces the same answer.
- JudgmentIn 70 of 151 activities
- A person is required: to decide, approve, sign, certify, or otherwise answer for the result, inside authorities set in advance.

Sourcing & evaluation
A deal arrives, gets read, priced and underwritten with little help. A person checks what the numbers rest on, and decides whether to pursue it.
1.1Origination
Broker emails
- AI
- Reads each message and its attachments to tell an offering from a follow-up and a revision from a resend, and identifies which deal it concerns.
- Automation
- Monitors the designated inboxes, captures memoranda and attachments, and routes them into ingestion against the existing deal.
External discovery
- AI
- Interprets unstructured listings and records, and separates a genuinely new opportunity from the same one reappearing under a different broker or address.
- Automation
- Collects from permitted listing feeds, websites, and public records on a schedule, within the usage rights each source grants.
Relationship origination
- Automation
- Captures the source, the relationship owner, preliminary terms, and the next action, so a deal that arrived in conversation is tracked like any other.
- Judgment
- The deal team decides which conversations are worth entering, and what the firm will indicate before anything is underwritten.
1.2Ingestion
Extraction
- AI
- Pulls deal, property, lease, tenant, financing, and financial data out of memoranda, rent rolls, and operating statements, linking every value back to the passage or table cell it came from.
Normalization
- AI
- Resolves the ambiguous cases: which entity a differently spelled tenant name refers to, which period an undated column covers.
- Automation
- Standardizes units, dates, classifications, and financial periods, matches records to existing entities, and surfaces gaps and inconsistencies.
Verification
- AI
- Ranks what to look at by how far a value could move the decision, concentrating review on ambiguous lease terms, conflicting figures, and critical missing inputs.
- Judgment
- The deal team confirms or corrects each flagged value.
1.3Analysis
Enrichment
- AI
- Matches external material to the right property and tenant, including comparables described in prose rather than set out in a table.
- Automation
- Attaches internal history and external data to each opportunity: comparable transactions and leases, demographics, supply, competition, access, environmental exposure, tenant information, local economy.
Indicators
- Automation
- Computes standardized indicators describing market, submarket, trade area, retail cluster, property, and tenant: supply growth, occupancy, rent positioning, rollover, and tenant concentration.
Tenant credit
- AI
- Reads tenant financial statements, filings, guarantees, and news, and estimates how likely each material tenant is to pay through its term, with the evidence and the range.
- Automation
- Pulls credit ratings, public filings, and payment history for every tenant above a rent threshold, and refreshes them on a schedule.
Benchmarking
- AI
- Chooses the reference group each indicator should be compared with, and says why it is comparable.
- Automation
- Places each indicator within its reference group, always naming the group.
Deal assessment
- AI
- Estimates income durability, downside exposure, and execution complexity from the evidence, each with a range and its reasons.
Deal scoring
- Automation
- Scores and ranks deals on expected return, the benchmarked indicators, and the assessed risks, against criteria and weights set in advance.
1.4Underwriting
Assumption estimation
- AI
- Assembles the evidence behind each assumption, the comparable leases, the expense history, the capital items already named in the material, then estimates market rent, growth, downtime, renewal probability, operating expenses, real estate taxes after acquisition including reassessment where it applies, capital needs, and exit cap rates where that evidence supports it, each with its limitations and plausible range.
Site visit
- AI
- Prepares a brief for the visit from the underwriting's open questions, and afterwards turns the notes and photographs into findings against that brief.
- Judgment
- The deal team walks the property and its surroundings and judges what only being there shows: access, visibility, condition, and what is around it.
Assumption review
- Judgment
- The deal team judges whether historical evidence applies to this property's circumstances and, where it is thin, sets the assumption and carries it as a scenario.
Financial modeling
- AI
- Fits the model to deals a standard structure does not handle: ground leases, percentage rent, unusual recovery terms, layered financing.
- Automation
- Turns assumptions into cash flows, financing requirements, and returns in a model kept under version, then runs sensitivities, coherent scenarios, and simulation that respects relationships among inputs, since weaker leasing can cut rent growth, extend downtime, and depress exit pricing at once.
1.5Decision-making
Committee memo
- AI
- Drafts the memo: thesis, evidence, valuation, financing plan, principal risks, open questions, and downside scenarios, with every figure linked to its source.
Investment judgment
- Judgment
- The investment committee weighs reward against risk, the credibility of the execution plan, and portfolio fit, then approves, rejects, defers, or authorizes further work under explicit conditions.
Decision record
- AI
- Drafts the record of discussion, dissent, and follow-ups from the meeting itself.
- Automation
- Preserves the approved model, memo, assumptions, and conditions as the version later changes are judged against.
- Judgment
- The investment committee confirms the record is what was actually decided, dissent included.
Pass & loss record
- AI
- Finds out what a lost deal eventually traded at and who bought it, from public records and market reports.
- Automation
- Records each passed deal and each lost bid with the reason given in the decision record, so declined deals become comparables rather than disappearing.
Diligence & closing
Diligence and closing turn on documents, and machines can read, compare, and chase most of them. People negotiate the contract and the loan, hire the vendors, and sign.
2.1Contract
Letter of intent
- AI
- Drafts the letter of intent from the terms the committee approved: price, deposit, diligence period, closing timeline, and the conditions the firm requires.
- Judgment
- The deal team approves the letter of intent before it is sent.
Contract review
- AI
- Compares each draft of the purchase agreement with the letter of intent and the firm's standard positions, and lists every departure with what accepting it would cost.
Contract negotiation
- AI
- Drafts the firm's response to each markup of the letter of intent and the purchase agreement, within the positions the investment committee approved.
- Judgment
- The deal team and counsel negotiate the letter of intent and the purchase agreement, including best-and-final rounds, inside the terms the investment committee approved.
Contract execution
- AI
- Reads the signed contract for every date and condition it sets, including notice mechanics and extension rights.
- Automation
- Calendars the end of the diligence period, the date the deposit goes hard, each extension right, and closing, and tracks the deposit in escrow.
- Judgment
- Authorized signatories sign the contract and fund the deposit.
2.2Collection
Checklist
- Automation
- Maintains the diligence checklist as items are satisfied, every request carrying an owner, a deadline, and a status.
Document requests
- AI
- Reads what arrives, decides which checklist item it satisfies, and identifies what is still missing from a partial production.
- Automation
- Requests missing materials through approved channels, chases them on schedule, and routes each document to the reviewer who needs it.
Estoppels
- Automation
- Prepares each tenant's estoppel certificate on the form the contract requires, filled from the lease abstract, then sends it and chases the signature against the closing date.
Subordination agreements
- AI
- Compares each subordination, non-disturbance, and attornment agreement the lender requires with the lease, and flags what a tenant is likely to resist.
- Automation
- Sends the agreements and tracks every signature against the closing date.
- Judgment
- Counsel approves any negotiated change, and authorized signatories sign for the owner.
Report scoping
- AI
- Drafts each scope from the asset type, the condition of the property, and what diligence has already turned up.
- Automation
- Solicits proposals for condition assessments, environmental reports, surveys, and title work, and tracks the responses.
Vendor engagement
- Judgment
- The deal team approves each scope before it goes out, and then the engagement and the fee.
Scheduling
- Automation
- Schedules assessments against the diligence deadline and tracks each one through to delivery.
2.3Review
Abstraction
- AI
- Reads leases, amendments, estoppels, and operating records, and extracts obligations, dates, financial terms, and exceptions.
- Automation
- Files each extracted term against the lease, space, and property it governs, with its source.
Findings capture
- AI
- Reads condition, environmental, survey, zoning, and title reports and separates findings that bear on value from those that do not.
- Automation
- Attaches each finding to the property, the space, and the term it affects.
Comparison
- AI
- Identifies which underwriting assumptions each difference bears on, and how far it could move them.
- Automation
- Compares every abstracted term and finding against the acquisition underwriting and raises each difference as an exception.
Findings review
- Judgment
- The deal team and counsel assess material findings. Each issue resolves through more evidence, revised assumptions, a negotiated remedy, explicit risk acceptance, or withdrawal.
2.4Re-underwriting
Model update
- AI
- Translates each verified finding into the assumption it changes: a roof near the end of its life becomes a capital line, an estoppel that disagrees with the rent roll becomes a revised rent.
- Automation
- Feeds those changes into a new version of the approved model, leaving the approved case intact, and recomputes price, capital, financing, and returns.
Deviation detection
- AI
- Names what drove each deviation from the approved case, and what it is worth.
- Automation
- Detects material deviations from the approved case against the thresholds that approval set, and routes them.
Revised decision
- Automation
- Sends the notice the contract requires for whichever election is made, before the deadline it sets.
- Judgment
- Before the diligence period ends, the deal team proceeds, renegotiates, extends, or terminates. A case that has moved materially goes back to the investment committee, judged against what it actually approved.
2.5Financing
Loan request
- AI
- Drafts the financing package from the underwriting and the diligence record: the property, the business plan, the sponsor, and the loan sought.
- Automation
- Distributes the approved package to the lenders on the approved list and tracks every response.
- Judgment
- The deal team approves the package before it reaches any lender.
Term sheet comparison
- AI
- Reads each quote and states it in comparable form: proceeds, rate, amortization, interest-only period, prepayment, recourse, reserves, and covenants.
- Automation
- Computes all-in cost and covenant headroom for each quote on the underwriting's cash flows.
Lender selection
- Judgment
- The deal team chooses the lender and decides whether and when to lock the rate, and authorized signatories sign the term sheet.
Loan documentation
- AI
- Compares the loan documents with the signed term sheet and flags every provision that departs from it.

- Delivers what the lender's diligence checklist asks for from the record diligence already built, and tracks what is outstanding.
- Judgment
- Counsel negotiates the documents and authorized signatories sign them.
2.6Closing

- Automation
- Prepares formation documents, registrations, and tax identification for the acquiring entity from the approved structure, and adds it to the entity record.
- Judgment
- The deal team approves the holding structure counsel recommends.
Condition tracking
- Automation
- Tracks conditions, responsibilities, signatures, lender requirements, and final documents through to satisfaction.
Status reporting
- AI
- Drafts the status update and says what is actually blocking the close, rather than listing everything outstanding.
- Automation
- Flags dependencies as dates move, so a slipped item surfaces everything it delays.
Settlement statement
- AI
- Interprets the charges and credits on the title company's settlement statement against the contract, and explains any that do not match the firm's figures.
- Automation
- Computes prorations of rent, recoveries, taxes, and operating expenses, and the credit for tenant security deposits, as of the closing date, and matches each line of the statement against them.
Final approval
- Automation
- Assembles the funds flow and flags any wire instruction that differs from the instructions on record.
- Judgment
- The accounting team confirms changed wire instructions by phone to a known number, the deal team approves final terms, and authorized signatories release funds.
Tenant & vendor transition
- Automation
- Sends tenants and vendors the standard notices of the new owner, where to pay, and where to send certificates of insurance, and transfers utility and service accounts.
- Judgment
- Asset managers decide which service contracts to take on and which to terminate.

- Automation
- Tracks holdbacks, escrows, and the post-closing settlement of recoveries and other items the seller and buyer owe each other.
- Judgment
- The deal team approves the final settlement with the seller.
Property management
Running the buildings day to day: work orders, leases, rent, and the books, all at once and never finished. A person approves consequential work, payments outside policy, enforcement, and anything drafted for someone outside the firm.
3.1Maintenance
Work intake & asset records
- Automation
- Consolidates inspections, service requests, equipment records, warranties, and capital plans, each tied to the property, space, and equipment it concerns.
Work prioritization
- AI
- Reads the request, the inspection note, or the tenant complaint to identify what is actually wrong and what it threatens, then ranks the work by urgency, property impact, contractual obligation, and expected cost, so the queue reflects consequence rather than the order things arrived in.
Vendor dispatch & completion
- AI
- Matches the work to a vendor qualified for it, and drafts the scope for anything beyond routine work.
- Automation
- Dispatches routine work to approved vendors on standard scopes at agreed rates, and tracks completion back to the record that requested it.
Service contracts
- AI
- Levels the bids when a contract is rebid, restating each against one scope so the prices compare.
- Automation
- Tracks every recurring service contract, janitorial, landscaping, snow, security, elevator, against its scope, rates, term, and rebid date.
Regulatory inspections
- AI
- Reads each inspection report for violations and the deadline to cure them.

Work approval
- Judgment
- Property managers approve the scope and cost of consequential work, award service contracts, and accept completed work.
3.2Construction management

Move-out
- AI
- Reads the move-out inspection against the lease's restoration and surrender obligations, and estimates the charges.
- Automation
- Computes the final balance against the security deposit and refunds or releases what remains.
- Judgment
- Property managers approve the deductions, and asset managers decide any the tenant disputes.

Disposition
Selling comes down to what you say and who you say it to. The analysis, the deal room, and the closing figures can be prepared without anyone; people decide when to sell, what to disclose, and who buys, and sign for everything that follows.
5.1Timing & pricing
Valuation update

- Prepares the exchange agreement when the sale is part of a tax-deferred exchange, and directs the proceeds to the qualified intermediary so they never reach the seller.
- Judgment
- Authorized signatories sign the exchange agreement.
Debt payoff or assumption
- AI
- Compares paying the loan off with letting the buyer assume it, on cost and on the effect on price and certainty of closing.
